Is the system actually delivering what was promised during the sales cycle?

Not “is the system functional.” Functional is a low bar. The system processes orders. It stores inventory data. It generates invoices. It produces reports. It functions. The gap between “functional” and “delivering what was promised” is where most cloud ERP deployments live. The system works. It just doesn’t work the way the demo suggested it would. And because the decline from expectation to reality happened gradually — through implementation compromises, deferred configurations, workarounds that became permanent, and features that technically exist but were never fully deployed — nobody notices the gap widening until someone stops and measures.

Why Most Companies Never Do This Assessment

Before the framework, it’s worth understanding why this evaluation almost never happens — because the reasons it doesn’t are the same forces that allow underperformance to persist.

The implementation team disbanded. The cross-functional team that selected and implemented the system — the people who understood the business case, defined the success criteria, and had the organizational authority to drive change — was reassembled back into their operational roles after go-live. Nobody owns the ongoing evaluation of whether the system is meeting its objectives. The project is “done,” which means nobody’s job is to determine whether it was successful.

The baseline was never established. Surprisingly common: the company invested six or seven figures in a new ERP but never documented the pre-implementation metrics that would allow a meaningful before-and-after comparison. How long did order-to-cash take before? What was the inventory accuracy? How many hours per week were consumed by manual workarounds? Without a baseline, “better than before” is a feeling rather than a fact — and feelings are easily satisfied by the novelty of a new system.

The workarounds naturalized. When the new system couldn’t handle a specific scenario during implementation, someone created a workaround. That workaround became standard procedure. New employees learned the workaround as “how we do things.” Within a year, the workaround is invisible — just another step in the process that nobody questions because nobody remembers it wasn’t supposed to be there.

Nobody wants to deliver bad news. The executive who sponsored the project, the IT director who championed the vendor, the operations manager who led the implementation team — none of these people are eager to commission an assessment that might conclude the investment is underperforming. Success was declared at go-live. Reopening the question feels like reopening a wound.

The vendor doesn’t prompt it. Your ERP vendor has little incentive to encourage a rigorous assessment of whether their platform is delivering promised value. If the assessment reveals shortcomings, the conversation becomes uncomfortable. If the customer is renewing without complaint, the status quo serves the vendor’s interests. The vendors most likely to encourage post-implementation assessment are the ones most confident in the results — and they’re a minority.

These forces conspire to create a default of inertia. The system runs. People use it. Invoices go out. The check clears. And the question of whether the investment is actually delivering its promised return goes permanently unasked.


The Assessment Framework

This framework evaluates your cloud ERP across seven dimensions that correspond to the promises most commonly made during the sales cycle. For each dimension, there’s a specific question to answer and a method for answering it honestly.

1. Real-Time Visibility: Can You See the Business Right Now?

The promise: The system provides real-time visibility into inventory, orders, financial position, and operational performance. No more batch processing. No more day-old data. No more assembling the picture from multiple sources.

The test: Open the system right now. Can you determine, within 60 seconds, the current available-to-promise quantity for your top 20 SKUs across all locations? Can you see today’s order status — how many are in process, how many are shipped, how many are in exception? Can you see your current accounts receivable aging without running a report that takes minutes to generate?

Signs it’s working: Your team makes decisions based on system data without second-guessing whether the data is current. Nobody maintains a parallel spreadsheet to track information the system should provide. Sales can quote availability and delivery dates confidently because they trust the numbers they see.

Signs it’s not: Someone on your team starts the day by “pulling the numbers” — running reports, exporting data, assembling spreadsheets — to create the operational picture the dashboard should present automatically. Warehouse and sales occasionally disagree about what’s in stock because they’re looking at data from different moments. The phrase “as of last night’s update” is part of your team’s vocabulary.

If it’s not working: Determine whether the problem is architectural or configurational. If the platform’s data architecture is modular — separate databases per function synced in batches — real-time visibility may not be achievable without changing platforms. If the architecture is unified but the dashboards and reports aren’t configured to present data effectively, reconfiguration can close the gap.

2. Order Processing Efficiency: How Much Is Automated?

The promise: Orders flow from capture through fulfillment, shipping, and invoicing with minimal manual intervention. The system handles pricing, allocation, credit checks, and workflow routing automatically.

The test: Pull a sample of 100 recent orders. How many processed from entry to invoice without anyone touching them? How many required manual pricing intervention? How many hit a credit hold that needed review? How many required manual allocation decisions? How many needed a manual override at any point in the workflow?

The benchmark: On a well-configured distribution ERP, 80% to 90%+ of standard orders should process without manual intervention. If your number is below 70%, the system isn’t automating what it should.

Signs it’s working: Your customer service team spends their time on genuine exceptions and customer relationship management rather than on routine order processing. Order-to-invoice cycle time has compressed measurably since implementation. The team handles higher volume with the same or fewer people.

Signs it’s not: Order entry is still a manual, labor-intensive process. Customer service spends most of their time entering, checking, or fixing orders rather than managing customer relationships. Your team processes the same volume at the same speed as before — you replaced one manual system with another. Pricing errors persist because the pricing engine doesn’t handle your complexity and someone is still applying prices from a spreadsheet.

If it’s not working: Audit the exception points. For every order that required manual intervention, identify why. If the interventions are configuration gaps — pricing rules not fully set up, credit limits not properly configured, allocation logic not tuned — these are solvable. If they’re platform limitations — the pricing engine genuinely can’t handle your structures, the allocation logic doesn’t support your rules — you’re dealing with a platform fit problem.

3. Inventory Accuracy and Management: Do You Trust the Numbers?

The promise: Real-time inventory accuracy across all locations. Better demand planning. Reduced stockouts. Reduced excess inventory. Tighter working capital management.

The test: Run a cycle count on 50 random SKU-locations. What’s the variance between system quantity and physical count? Compare current days of inventory on hand against pre-implementation levels. Compare stockout frequency now versus before. Compare emergency purchase orders (expedited buys to cover unexpected shortages) now versus before.

The benchmark: Inventory accuracy above 97% at the SKU-location level is the target for well-run distribution operations. If you’re below 95%, the system isn’t maintaining the accuracy it promised — or your processes aren’t leveraging the system’s capabilities.

Signs it’s working: Purchasing decisions are driven by system-generated replenishment suggestions based on actual demand and real inventory positions. Stockouts have decreased. Excess inventory has decreased. Your team trusts the system’s available-to-promise calculations enough to make customer commitments based on them.

Signs it’s not: Your warehouse team maintains a “shadow” inventory — physical counts, handwritten notes, or personal knowledge about what’s actually in locations because they don’t trust the system. Purchasing still operates on gut feel and historical patterns rather than system-generated suggestions. Stockouts haven’t improved — or have improved only because you’re carrying more safety stock, which means working capital hasn’t improved.

If it’s not working: Inventory accuracy problems are almost always process problems, not system problems. If the system is capable of real-time inventory tracking but accuracy is low, the root cause is typically undisciplined transacting — receipts not scanned at the point of receipt, picks not confirmed at the point of pick, adjustments made outside the system, transfers not processed through the proper workflow. Address the process discipline before blaming the platform.

4. Warehouse Efficiency: Is the Operation Faster?

The promise: Streamlined warehouse workflows. Directed picking. Mobile execution. Higher throughput. Fewer errors. Less labor per order.

The test: Measure current picks per labor hour and compare to pre-implementation. Measure pick accuracy rate. Measure order-to-ship cycle time — from the moment an order is released to the warehouse to the moment it’s on the truck. Compare all three to pre-implementation baselines.

Signs it’s working: Warehouse associates use the system’s mobile tools for every task — receiving, putaway, picking, packing, cycle counting. Work is directed by the system rather than organized by the associates. Pick accuracy has improved. Throughput has increased. Labor cost per order has decreased.

Signs it’s not: Associates still use paper pick lists. The system generates pick tickets, but the associates organize their own pick paths and work sequences. Receiving is processed in the system after the fact rather than scanned at the dock in real time. The warehouse operates the same way it did before, with the new system serving as a recording tool rather than a directing tool.

If it’s not working: This is one of the areas where underperformance is most commonly a deployment gap rather than a platform gap. If the platform has warehouse management capabilities that weren’t fully implemented — directed putaway, wave picking, mobile execution — the value was left on the table during implementation. A post-implementation phase focused on warehouse optimization can capture that value. If the platform lacks warehouse depth altogether, the problem is more fundamental.

5. Financial Integration: Is the Close Faster?

The promise: Integrated financial management. Real-time posting. Automated cost accounting. Faster month-end close. Elimination of manual reconciliation between operational and financial systems.

The test: How many days does your month-end close take now versus before implementation? How many manual journal entries are required each month to account for transactions that should post automatically? How many hours does your accounting team spend reconciling inventory, purchasing, and sales data against the general ledger?

Signs it’s working: The month-end close has compressed from weeks to days. Manual journal entries are limited to genuinely unusual transactions, not routine ones the system should handle. Your finance team spends less time on reconciliation and more time on analysis, planning, and business partnership.

Signs it’s not: The monthly close still takes the same amount of time. Your accounting team maintains manual reconciliation spreadsheets to bridge differences between what operations reports and what finance reports. Journal entries are required to post inventory transactions, capture cost variances, or recognize revenue that should trigger automatically from shipment events. The financial system and the operational system tell slightly different stories, and the close is the process of making them agree.

If it’s not working: Financial integration failures usually trace to one of two causes. First, the platform’s financial module may not be truly integrated with operations — it may be a separate system connected by batch processes, in which case reconciliation will always be necessary. Second, the implementation may not have completed the financial configuration — cost accounting rules, automated posting logic, inter-company transaction handling — that eliminates manual entries. The first cause is architectural and may require a platform change. The second is configuration and can be addressed.

6. Reporting and Decision Support: Can You Answer Questions Without a Project?

The promise: Flexible reporting. Ad-hoc queries. Real-time dashboards. Self-service analytics. The ability to answer business questions when they arise rather than submitting a report request and waiting days or weeks.

The test: Think of the last five business questions that required data from the ERP. How long did it take to get answers? Did you use the ERP’s reporting tools, or did you export data to Excel and analyze it there? Were you able to build the reports yourself, or did you need a consultant or IT to create them?

Signs it’s working: Managers at every level access the system directly for the information they need. Dashboards surface role-relevant metrics without manual assembly. When a new question arises — “what’s our margin on this customer after freight?” or “which SKUs are turning slowest at the Atlanta warehouse?” — the answer comes from the system in minutes, not from a week-long report development project.

Signs it’s not: Excel is still the primary analytical tool. Data is exported from the ERP and manipulated in spreadsheets for any question beyond basic inquiries. Reports that should exist don’t, and creating them requires a consultant or a development request. The BI layer that was demonstrated in the sales process was never fully deployed, or it was deployed but nobody uses it because it’s too complex or too slow.

If it’s not working: Reporting underperformance is often a training and adoption issue rather than a platform limitation. If the reporting tools exist but your team doesn’t use them — because they weren’t trained, because the tools are unintuitive, or because the old Excel habit is more comfortable — the solution is investment in training and reporting configuration. If the reporting tools genuinely can’t handle your analytical needs — they can’t span multiple data domains, they can’t handle the volume, they can’t produce the visualization — the problem is deeper.

7. Continuous Improvement: Is the Platform Getting Better?

The promise: The platform improves continuously. New features, performance enhancements, security patches, and workflow improvements are delivered automatically, without upgrade projects or additional cost.

The test: Can you identify specific improvements to the platform in the last six months that have benefited your operation? Has the vendor communicated what’s been released and how it affects your use of the system? Do you feel like the platform you’re using today is meaningfully better than the one you launched on?

Signs it’s working: You’re aware of new features that have been released. Some of them have improved your workflows without any action on your part. The vendor proactively communicates releases and offers guidance on new capabilities that are relevant to your operation. The system feels like it’s evolving.

Signs it’s not: You couldn’t name a single improvement to the platform in the last year. Nobody from the vendor has proactively contacted you about new capabilities. The system feels exactly like it did the day you launched — which means one of two things: either the platform isn’t improving, or it is improving but nobody has helped you take advantage of it. Both are problems.

If it’s not working: If the platform is genuinely not evolving — no meaningful releases, no feature improvements, no performance enhancements — you’re running on a platform whose investment has stalled. This is a vendor viability and commitment question that affects your long-term outlook. If the platform is evolving but you’re not benefiting — you’re on a version that doesn’t receive updates, or updates are available but you haven’t adopted them — the problem is either architectural (single-tenant with versioned updates you’ve deferred) or relational (the vendor isn’t helping you leverage improvements).


Calculating the Value Gap

Once you’ve assessed each dimension, you can estimate the gap between expected value and actual value — the return on investment you’re not capturing.

Quantify the labor still consumed by workarounds. For every manual process that the system was supposed to eliminate but didn’t, estimate the weekly labor hours and multiply by 52. These are hours you’re paying for that should have been automated. At loaded labor costs of $25 to $50+ per hour, workaround labor for a mid-market distribution company commonly totals $50,000 to $200,000 per year.

Quantify the error costs that should have been eliminated. Pricing errors from manual overrides. Picking errors from non-directed warehouse processes. Inventory discrepancies from undisciplined transacting. Customer service costs from order problems. Each category has a frequency and a cost-per-incident that adds up.

Quantify the decision delay cost. Decisions made on day-old data — purchasing decisions, pricing decisions, inventory positioning decisions — are systematically worse than decisions made on real-time data. The cost of worse decisions is harder to quantify but often larger than the direct labor and error costs. Purchasing too much or too little, pricing without current cost visibility, and fulfilling from the wrong location because the system didn’t reflect current positions across the network all have real financial impacts.

Quantify the unrealized efficiency gains. If order processing speed didn’t improve as expected, if warehouse throughput didn’t increase, if the monthly close didn’t compress — estimate the value of those improvements and recognize that value as unrealized return on your ERP investment.

The total value gap is the sum of these categories. For distribution companies running systems that function but underperform, the annual gap is frequently $100,000 to $500,000 — value that was promised, that is theoretically available, and that the business isn’t capturing.


Closing the Gap: Configuration vs. Platform

The assessment results point to one of two conclusions, and the path forward depends entirely on which one applies.

If the gap is configuration

The platform has the capability, but it wasn’t fully deployed. Pricing rules that could be configured weren’t. Warehouse management features that exist weren’t activated. Reporting capabilities that are available weren’t built out. Financial automation that the platform supports wasn’t implemented.

This is the more optimistic diagnosis, because it means the solution is completing the implementation rather than starting over. A focused optimization engagement — either with your vendor’s team or, if the vendor implements directly, with the same people who did the original deployment — can close configuration gaps, activate underutilized capabilities, and capture value that was available from day one but left on the table.

The optimization engagement should be structured around the assessment results: specific gaps, specific capabilities to activate, specific outcomes to achieve, and specific metrics to validate.

If the gap is the platform

The platform doesn’t have the capability. The pricing engine genuinely can’t handle your complexity. The data architecture is modular and can’t deliver real-time unified visibility. The warehouse management features are too shallow for your operation. The reporting framework can’t span functional areas. The platform isn’t improving because the vendor’s investment has stagnated.

This is the harder diagnosis, because it means the underperformance isn’t fixable on the current platform. No amount of configuration will give a modular data architecture real-time unified visibility. No amount of training will make a basic pricing engine handle distribution-level complexity. No amount of optimization will make a stagnant platform evolve.
